The digital economy in Southeast Asia is no longer a secondary narrative. The region is expected to surpass US$300 billion in gross merchandise value, with the e-Conomy SEA report by Google, Temasek and Bain & Company estimating that GMV will reach about US$305 billion in 2025, underscoring the scale of the opportunity ahead. 

Against that backdrop, AI startups in Southeast Asia are entering a new era. The past two years were defined by an “AI tool adoption” wave. Companies tested copilots, chatbots and analytics plug-ins. Founders built on top of foundation models. Demo days were filled with slides of productivity and generative AI examples.

But 2026 will look different according to the signs. The Southeast Asian AI scene is moving from tool adoption to the reality of deployment. This means production workloads, compliance needs, latency requirements and procurement scrutiny. In this new reality, infrastructure considerations will be as important as product capabilities. Access to compute, cloud design and security will shape who will scale and who will stall.

The next advantage is not just the product

In the initial rush of AI, differentiation was all about user experience, model tuning and verticals. Talent density and iteration speed provided a competitive advantage to early entrants.

However, with the increasing adoption of enterprise AI, the basis of advantage for AI startups in Southeast Asia will change. Apart from product and talent, founders will require a stable compute supply chain, cost structures and architecture that is deployable to meet corporate IT requirements.

This is where infrastructure becomes central. It is no longer a secondary consideration that is handled by DevOps teams in the background. It determines pricing models, margins and customer trust. An AI startup that fails to articulate its compute strategy in detail will find it difficult to communicate with enterprise customers and late-stage investors.

At the same time, enterprises are increasingly simplifying and rationalising their tech stacks to reduce complexity and risk. AI startups that are part of the larger enterprise ecosystem need to get on board with the trend of simplification rather than create another layer of complexity.

The data centre boom across SEA

The region is seeing rapid growth in data centre capacity. Singapore continues to be an important centre, while Malaysia, Indonesia and Thailand are seeing hyperscale investments and new data centre construction. Governments are actively courting cloud companies and chip players to host regional AI workloads in the country.

This data centre competition is directly related to AI aspirations. More regional data centre infrastructure means lower latency for regional users and possibly improved compliance alignment for data residency needs. For AI startups in Southeast Asia, access to compute infrastructure can mean faster response times and improved user experience for enterprise clients.

Not all computing is created equal, though. Access to high-performance GPUs is still limited worldwide. Allocation models, pricing plans and reserved capacity agreements can also lead to uneven access. Startups without established cloud partnerships or access to pre-commitment funds may hit bottlenecks.

With increasing demand for AI workloads, the compute strategy is increasingly linked to fundraising strategy. Data residency rules vary across Southeast Asia and cross-border transfers may require additional safeguards. Enterprises will demand detailed information about where data is processed and stored. If a startup cannot answer these questions definitively, deals can fall through.

Procurement friction is another hurdle. Large enterprises increasingly demand security certifications, penetration testing reports and architecture diagrams. This lengthens sales cycles. Startups that have not prioritised strong AI infrastructure early on may find it difficult to meet these requirements on time.

The implication is that compute strategy is now inextricably tied to go-to-market speed. Infrastructure issues can delay enterprise adoption even if the product is strong.

Where will AI startups build in 2026?

With these factors in play, the question of where AI startups in Southeast Asia build becomes a strategic one.

There will be those who place a strong emphasis on being close to the large data centre hubs in Singapore or Johor to access cutting-edge GPUs and high-speed connectivity. Others will focus on markets with incentives for AI infrastructure build-outs or lower costs of operation.

Cloud credits and partnerships will also play a major role. Startups in early stages are often very dependent on hyperscaler relationships. As funding conditions become more challenging, founders will assess whether their compute spend is commensurate with their scaling hypotheses.

The context of the startup ecosystem also plays a significant role. According to reports on the evolution of the startup ecosystem in the region, Southeast Asia is still experiencing sectoral realignments and capital prudence in favour of sustainability over growth. AI startups in Southeast Asia need to show not only innovation but also operational prudence.

What investors will look for in 2026

Accurate cost models will be important. Founders need to be able to articulate the relationship between inference costs and scale, the percentage of revenue devoted to compute, as well as how optimisation techniques drive down costs over time.

Defensible data access is another competitive advantage. AI startups in Southeast Asia that establish proprietary data partnerships or are deeply embedded in enterprise workflows have a leg up on the competition that extends beyond model accuracy.

Most importantly, investors will examine whether a clear path to repeatable enterprise deployment exists. This includes security preparedness, compliance and documentation requirements that ease procurement.

Pricing, margins and the hidden infrastructure story

Infrastructure choices also impact pricing models. Startups targeting SMEs may focus on cost competitiveness and multi-tenancy. Those targeting regulated sectors might be willing to pay more for infrastructure in exchange for security and compliance guarantees.

As data centres in SEA continue to grow, competition among vendors might help keep prices in check. But high-end AI hardware is likely to remain a scarce resource. This raises a strategic issue. Should startups hedge compute costs or pass them on to customers via usage-based pricing?

The response depends on the startup’s positioning. Startups targeting enterprise AI adoption might find value in longer-term contracts that package infrastructure costs into predictable subscription tiers. Others might explore hybrid pricing models that better align with actual usage.

In either case, founders need to understand how AI infrastructure directly impacts gross margin and unit economics.

Compute strategy as a maturity signal

As the adoption of AI continues to accelerate in Southeast Asia, the story will evolve from experimentation to excellence. The successful companies will not only be the ones that have the best models. They will be the ones that have robust architectures, secure environments and reasonable scaling models.

Compute strategy will become a proxy for operational excellence for AI startups in Southeast Asia. This is because it reflects whether a company has a good understanding of its cost structure, its risk exposure and its future deployment plans.

The data centre explosion in the region is creating opportunities and challenges. Having infrastructure does not necessarily mean success. Strategic decisions about where and how to deploy workloads will shape growth trajectories.

What’s next for the region?

By 2026, the rift in the ecosystem will not only be between funded and unfunded startups. It will be between shippable companies and slideware.

Those who view AI infrastructure and compute strategy as cornerstones will be poised for scalable growth. Those who build on demos without deployment rigour may falter when enterprise buyers and investors begin asking tougher questions.
